My guys have come to me with a proposal for a team system for our shop. We are a high-end import shop with 4 techs, all of whom are master techs. But, they all have differnt jobs that they are better or worse at than the others. They propose that split all hours equally, regardless of who turned them. Each tech wouuld have an indivicual goal, which if met, would give them an individual bonus.
When one guy is burried, this would help. When one guy is really struggling with electical diagnostics, this would help. Jobs could go to the tech who is the best at that job, not whoever is next.
But, what do you do when a tech misses for vacation, sick, doctors visit, or leaves early?
Any thoughts?

Well if they came to you with the idea I would say that it merits some thought. In my opinion these guys are at least thinking of ways to do things better. As far as when somebody's out? What do you do now? If it were me, I would pose those questions to them. I think you'll have a better chance of it all working if they are part of the decision process.

Add a parts runner to the team also, he can pre-pull, look-up, price parts as needed and do some pulling in and out of cars for the team, freeing them up to produce more labor $$$ , you can crosstrain one of the techs to be a sub when it's vacation time or sicktime or lunchtime. Split the runners pay 50/50, parts and service as he will become the grunt for the techs, but the techs will be producing!!!

When a team member is missing - sick,vacation,training then the hours produced are split by the team members that are working. If you are on Reynold's it's very easy to set up and use. You can mark off which tech is not there and the system automaticlly splits the hours to the remaining techs that are there.

IF ITS THEIR IDEA, THEY WILL MAKE IT WORK. I HAVE BEEN RUNNING A VARIETY OF TEAM SIZES AND STRUCTURES IN MY LEXUS STORE FOR ALMOST TWENTY YEARS. THEY WORK
